Turing vs Denniston
What Happened
Bletchley Park, 1939. Commander Alastair Denniston runs Britain's codebreaking operation. His method: hire brilliant linguists, have them manually decode intercepted German messages. It's slow. It's labor-intensive. But it works â partially.
Then Alan Turing arrives with an idea that sounds insane: build a machine that can test every possible Enigma setting in hours. Stop decoding messages by hand. Automate the impossible.
Denniston's response: this is not how we do things. You're not producing results. You're wasting resources. You're insubordinate. You're fired.
Turing was saved â barely â by going over Denniston's head to Churchill. Churchill wrote one sentence: "Make sure they have all they need. And report to me that this has been done." Turing got his resources. The machine worked. It shortened the war by an estimated 2 years and saved 14 million lives.

Separation Principle â Almost Violated Fatally
Turing's innovation (building a machine) was evaluated by the same person managing production (manual decoding). Denniston measured Turing by production metrics: "How many messages did you decode today?" The answer was zero â because Turing was building the system that would decode all messages forever.
Innovation measured by production metrics = innovation killed. Turing survived only because a Principal (Churchill) intervened.
The Accidental Separation
Churchill's intervention was, structurally, a Separation Principle implementation: he gave Turing a separate authority chain that bypassed Denniston. Turing reported to a different principal. Different metrics. Different timeline. This is exactly what PAMO prescribes â but it happened by accident, not by design.
Skin in the Game â Churchill Had It
Why did Churchill intervene? Because he personally bore the consequence of losing the war. He had maximum skin in the game. Denniston did not â Denniston's career survived regardless of whether Enigma was broken.
The Counterfactual
Without Churchill's intervention â if Turing had operated under Denniston's sole authority â the machine would never have been built. The war would have lasted longer. Millions more would have died.
The distance between "14 million people saved" and "14 million people dead" was one structural intervention: separating the Maker from the production manager.
The Principle
When a Maker's survival depends on a single manager who cannot evaluate their work â you are one bad boss away from losing the war.
